Non-Negotiables

  • 1 video per week, forever. Not almost every week. Every week. The algorithm rewards consistency more than quality.
  • Build a 4–6 video backlog before you launch. Don't go live until you have a buffer. Missing a week before you have momentum kills channel growth disproportionately.
  • Custom thumbnail every video. Face + text + high contrast. CTR target: 4% or better.
  • Dedicated CallRail tracking number on every video. You need to know YouTube is working before you can scale it.
  • Check CTR and average view duration after every video posts. If CTR is below 3%, fix the thumbnail before anything else. If avg view duration is below 35%, the hook or first 90 seconds needs work.
  • Never judge before 30 videos. Not video 5, not video 10. Thirty videos minimum before you evaluate whether this is working.

Editor negotiation: Find on Upwork. Start at $120/video. Offer 52 videos/year guaranteed in writing. Target $90/video on the volume commitment. Most editors will take this — predictable revenue beats sporadic one-offs every time.

Instagram Strategy

The Four Horsemen framework — every video Ivonne posts must check at least three of four pillars, ideally all four. This is the filter that separates content that grows the account from content that disappears.

Production Calendar

A repeating monthly rhythm. Four weeks, clearly defined. Batch production keeps Ivonne in front of the camera twice a month and off of it for the other two weeks.

  • Deals: Lead source for every active client — where did they first find you?

The Full Flywheel — Month by Month

Month 1–2

Building the infrastructure. Landing pages live, email sequences loaded, CallRail numbers active. First 4–6 YouTube videos batched. First 8 Reels shot. Mailer list pulled but not yet sent.

Don't judge content performance yet. You're in setup mode.
